# Why Custom Drinkware Minimums Exist — and What Changes Between 50 and 5,000

Price out 250 branded tumblers and you'll get minimums that make no sense next to each other. One supplier says 12. Another says 24. A third won't quote under 500. Same product category, same week, numbers that differ by a factor of forty.

None of them will tell you where the number came from. That's the actual problem. A minimum is treated as a fixed fact of the vendor, like a phone number, when it's really the output of a few specific constraints — and those constraints are different for a warehouse than they are for a production floor.

This post is about where minimums come from, why the number is charged per design rather than per order, and what genuinely changes between a 50-piece run and a 5,000-piece one. ## Most Published Minimums Are Inventory Numbers, Not Production Numbers

Look at enough published drinkware minimums and a pattern shows up immediately: they cluster on multiples of a dozen. Twelve. Twenty-four. Forty-eight.

That's the tell. Those aren't decorating quantities. They're case-pack quantities. Wholesale blank drinkware is boxed and sold in cases — commonly 12, 24, or 48 units, sometimes as high as 96 — and master cartons are meant to be broken at the case-pack level. A catalog reseller's minimum is inherited from how the blanks were packed by a supplier upstream, before any decorator touched anything.

So a 24-piece minimum usually isn't a statement about what a machine can run. It's a statement about what a warehouse is willing to break open.

This is why two published numbers can be incomparable. One is a warehousing constraint plus a handling threshold plus a markup. The other is a production floor describing its own economics. Both are printed in the same font on the same kind of page, and nothing tells the buyer which one they're reading.

Ours is the second kind. **Our minimum is 50 pieces per design**, running 50 to 100 depending on the product, with no difference between UV rotary printing and laser engraving. It isn't set by a carton. It's set by the fixed work described in the next section, and it's confirmed in writing on every quote.

## What Setup Actually Buys When There's No Screen to Make

The industry openly admits there's no standardized setup charge. That's not a criticism, it's published in decoration-charge explainers, and it's the reason quoted setup ranges are incoherent.

On plate and screen-based methods, at least the charge has a physical referent: each color needs its own screen, so setup is billed per color and per location. You can point at the thing being paid for.

Digital direct-to-object printing and laser engraving don't produce a screen or a plate at all, which is why they're routinely published at zero or minimal setup. But the fixed work didn't disappear. It just stopped being an object you can hold. Nobody writes down what it is, so here it is:

* **Art preparation to true vector.** Files arrive as logos pulled from websites, slide decks, and email signatures. Production needs vector — AI, PDF, EPS, or SVG at final size, or high-resolution raster at 300 DPI minimum. Getting there is real time, and it's the same time whether the run is 50 pieces or 5,000.
* **Fixture and rotary alignment.** The piece has to be held and turned precisely, and the holding is specific to that exact diameter and taper. A straight-wall tumbler and a tapered bottle are different setups.
* **A test matrix on the same substrate.** Settings get proven on scrap that matches the actual stock — power, speed, and frequency for laser; color, white underbase, and cure for UV. Not a similar piece. The same piece.
* **First-article approval.** One piece gets run and checked against the artwork and the brand spec before the rest of the run is committed.

Add those up and you have a block of labor that is completely indifferent to how many pieces follow it. That's the whole reason a minimum exists anywhere. It's the point below which the fixed work stops being worth doing.

We don't bill it as a line item — there are no art fees and no setup fees on our quotes, and the per-piece price is the price. But we don't pretend the work isn't there. It's the reason the number is 50 and not 5.

Worth knowing: when a supplier advertises free setup, the fixed cost hasn't evaporated. It's been relocated into unit price or channel markup, which is a perfectly reasonable trade at 12 pieces and a bad one at 500. The question to ask isn't whether setup is free. It's where it went.

## Setup Tracks Shapes, Not Order Size

Here's the reframe that resolves most quote confusion.

Plate and screen methods scale setup with **color count**. Digital direct printing and laser engraving scale it with **shape count**. Two quotes for what looks like the same job can differ enormously because they're counting different things.

Engraving pricing pages state this plainly, and it's the cleanest public proof of how setup really behaves: five identical wine glasses with the same artwork is one setup. A wine glass plus a whiskey glass is two — even if the logo is identical, even if it's one purchase order.

Which leads to the thing that surprises buyers most often on a quote: **minimums apply per design and per shape, not per order.** A mixed order doesn't pool toward one threshold. Ten SKUs carrying the same logo is ten fixture setups and ten calibration passes. On the floor that's obvious. In a shopping cart it's invisible.

The practical version: if you're planning a program across several vessel types, ask how the minimum is counted before you build the SKU list, not after. It changes what the program should look like.

## Why a Short Run Can Be the Harder Job

Buyers reasonably assume a big order is the demanding one. On a decorating floor it's often the opposite, and the reason is a detail almost nobody discusses publicly: coating-lot variance.

Powder-coat thickness on drinkware varies by manufacturer, by style, and even by color within the same style. For laser work that matters a great deal, because the usable window is narrow — too little power and the mark doesn't clear the coating, too much and fine detail blows out. Settings have to be re-established per lot, not once per customer.

So a 50-piece run assembled from mixed inventory can require more calibration passes than a 5,000-piece run pulled from a single lot. The small job isn't small on the front end. It's the same front end, spread across fewer pieces, sometimes repeated more than once.

That's the honest answer to why minimums exist at all — not that small orders are unwelcome, but that the effort doesn't shrink with the order.

## What Actually Changes Between 50 and 5,000

Volume is normally sold as a discount. That's the least interesting thing about it. Here's what changes on the floor:

* **Blank consistency.** A large run typically comes from one lot with one coating condition. A small run may be assembled from whatever inventory exists, which means more variation between pieces before decoration even starts.
* **Number of setups.** One fixture setup and one approved first article covers the whole run, instead of the same front-end work repeating across scattered small batches.
* **Inspection method.** Small runs get eyeballed piece by piece. Large runs move to sampled in-process checks against a fixed standard, which is more systematic, not less.
* **Scheduling.** A short run gets fitted into gaps between jobs. A large run gets a dedicated block of machine time, which is why big orders often have more predictable dates than small ones.
* **Packing and freight.** Bulk pack versus individual polybag, parcel versus LTL freight. This is a real cost and schedule difference that has nothing to do with decoration.

Notice what isn't on that list: the quality gates. What a big run buys, beyond price, is *fewer variables*. One lot, one setup, one first article, one operator standard. For a brand running the same SKU quarter after quarter, that consistency is usually worth more than the per-piece difference. Our orders run from 50 to 5,000+ pieces, most land between 500 and 3,000, and capacity is over 10,000 pieces a week — so the curve is one we sit on the whole length of.

## The Overage Nobody Mentions Until It's Late

One more thing about minimums that buyers almost never hear before they order: the quantity you order is a target, not a guarantee.

An overrun and underrun tolerance is a published norm across the decorating industry, most commonly around 5 percent, with some suppliers publishing 5 to 10 percent and explicit language that exact quantities aren't available. Our own terms work the same way from the other direction: **we require an overage of at least 5 percent, minimum 3 pieces, per run** to absorb setup and any decoration defects.

The consequence is easy to miss. Order 50 pieces for a 50-person event and standard industry tolerance can legitimately deliver fewer than 50. Nobody is doing anything wrong; you just weren't told the rule.

If you're ordering to an exact headcount, say so up front and build the buffer in. It's a thirty-second conversation that prevents a bad week.

## The Takeaway

A minimum isn't a verdict on your order. It's a number with an origin, and the origin tells you what kind of supplier you're talking to. If it's a multiple of a dozen, you're probably reading a case pack. If it's tied to fixed production work, the supplier should be able to describe that work when you ask.

Three questions get you most of the way: **What is your minimum counted per — the order, the design, or the shape? What happens if I need to go below it?
